The Framing Gap: How AI Is Rewriting Brand Perception
Pharma brands face a new influence challenge as AI-generated responses shape what audiences understand before they ever reach the brand itself.
Brands have spent decades focused on controlling their narratives. In the AI era, that control is increasingly shared with systems that summarize, synthesize, and reinterpret information before audiences ever reach a company's website. Synthesized answers are becoming the primary search result, which introduces an important question: what version of the story will audiences hear before they ever reach the brand's website, if they reach it at all?

AI overviews appear in roughly half of health-related searches.
More broadly, fewer than 1% of people click through to cited websites on Google.
That makes the AI-generated response a critical brand touch point.
The Framing Gap is a New Brand Risk
AI-generated answers are increasingly becoming the first interaction audiences have with a brand.
When a patient, healthcare professional, caregiver, journalist or even an investor asks a question, AI may assemble a response from dozens of sources before a brand has a chance to weigh in or speak for itself.
This leaves room for misinterpretation, narrative, and reputational drift – the framing gap.
The framing gap is the distance between how an organization defines its brand and how AI describes it.
A company may position itself around a particular value, capability or area of expertise while AI reduces it to a familiar category. The result may be technically correct and still incomplete.
That gap matters because visibility alone does not indicate whether a brand is understood. A company can appear frequently in AI-generated answers while receiving little recognition for the qualities it considers differentiating. It may be mentioned without being recommended or cited for an older capability rather than its current direction.
The framing gap can also widen quietly. AI systems draw from owned content, earned media, third-party websites, community conversations, and older materials that remain available online. If the clearest explanation of a company comes from a dated article or review, that source may continue influencing the story long after the brand has evolved.
Close the Gap With a Brand Story AI Will Understand
The same systems that can flatten or misread a brand story can also be influenced by clearer, more consistent signals. Closing the gap starts with a stronger, more thoughtful brand foundation and a clearer narrative trail, making the intended brand story easier for AI to find, interpret and repeat:
- Set the foundation with a clearly defined story.
Align on the positioning, proof points and language the brand wants to be known for – and do it early.
- Reinforce it consistently.
Repeat the same core signals across owned content, earned media, thought leadership, research, video and third-party references.
- Make it easy to interpret.
Use clear headlines, consistent terminology, evidence-backed claims, and question-based content that reflects how audiences search and ask.
- Monitor and refresh.
Regularly review how AI describes the brand or responds to relevant topics, identify gaps, and update high-value content accordingly.
In the AI era, we must optimize content for both discoverability and interpretation. The practical priority is to monitor how AI describes the brand, identify where that description diverges from the intended position, and strengthen the information environment around it. Brands that understand and actively close their framing gap will be better prepared to show up accurately in the conversations AI is already shaping.
